Being responsible for results without the authority to make decisions can leave even strong leaders stuck. Coach Fergie shares three practical moves to clarify approvals, present realistic trade-offs, and keep your team moving while navigating workplace politics—all without promising outcomes your resources can’t support.
3 Actionable Take-Aways
- Connect each approval request to a specific action, deadline, and outcome. 🎯
- Bring a recommendation with clear trade-offs, and stay curious about what your boss may know. 💡
- Confirm the decision, owner, and timeline—silence is never a green light. ✅

Coach Fergie: Squad, ever been told, “Own the outcome,” then had every decision you needed to make kicked upstairs for approval? Your team wants answers, your boss wants results, and you’re thinking, “How am I supposed to deliver when you won’t let me make the call?” I’m blessed to coach a COO, Chief Operations Officer, of a Fortune 100 company.. He works for a brutal CEO. Boardroom politics, everyone’s protecting their territory. This guy’s responsible for moving the business forward. That’s a tough place to lead. But here’s where I want his focus.
What can you move today, and what decisions do you need from somebody else? Because frustration can eat up the energy you need for that conversation. Three moves, squad. First, connect the permission to the promise. “Give me more authority” leaves too much open. Get specific.<<READ MORE>>

“To deliver by Friday, I need approval to move two people onto this project today. Can I make that call?” Now there’s something to answer. Second, bring a recommendation and a trade-off. .
With those two people, Friday works. With current staffing, Tuesday is realistic. I would recommend [00:01:00] moving them. Then pause. Your boss may know something you don’t. Stay curious. Hear them out. But don’t promise Friday with Tuesday’s resources just because the room gets uncomfortable.
Third, confirm the decision and keep leading. Send the short recap. What was decided? Who owns the next move? What date are we working toward? If approval is still pending, say so. Silence isn’t a green light. Then give your team clear direction. They need your leadership, even while you’re working through the politics.
And if this keeps happening, address the pattern. Your responsibilities and your authority need to match. So here’s the knowledge nugget. Own your preparation, your communication, and your follow-through. Make the decision ownership just as clear. Before your next meeting, finish this sentence. To deliver what you’re asking, here’s the decision I need.
Say it calmly. Say it clearly. Give them something concrete to respond to. And squad, when that happens, you can respect the person in charge and still ask for what the job requires. And squad, I’ve been [00:02:00] in this situation before when I punched a clock and I worked for people, where I’d go off, do stuff, thought I had the permission, and I didn’t.
And if you’re stuck in that, . Whether you’re working retail or you’re working at a restaurant as a server or if, you’re high-ranking C-suite or even sometimes if you’re a coach on a coaching staff, you’re running into this, let’s have a quick chat.
